Last week I promised you a real client case of ours. A Kansas City business that thought they were covered, until we actually ran the numbers. Here it is.

A home builder here in KC. Been around since the 90’s. Good work, good reputation. By every old rule, they’d done it right. An SEO website with the countless location pages. Years of SEO built into their site.

PPC campaigns. SEO campaigns on top of that. They’d spent real money getting found, and for the Google era, it worked.

Then their customers started asking AI instead of Google. And all of that work, every dollar of it, did almost nothing.

Almost. There’s one exception, and you should know it. Gemini, Google’s own AI, still leans on the old SEO signals. Of course it does. It’s built by Google, for Google, trained on the same machine that spent twenty years rewarding backlinks, keywords, and location pages. So if you paid for real SEO, Gemini might still find you. But Gemini is one platform. ChatGPT, Claude, and Perplexity, the ones your customers are actually reaching for, do not play by Google’s rules. They never learned to. SEO is the native language of one search engine. The rest of AI speaks something else entirely, and almost nobody is fluent in it yet.

To explain the rest, I need to give you two words. I use them with every client now, because once you have them, this whole thing gets simple.

GEO and Pick Rate.

GEO is whether AI knows who you are. Does ChatGPT understand that you’re a home builder, in Kansas City, that does these specific things? It’s the foundation. The structural layer. Can the machine even read you. Most businesses fail right here and never know it.

Pick Rate is whether AI picks you. Someone asks “best home builder in Kansas City,” and out of everyone, does the machine say your name? That’s the competitive question. That’s the one that puts work in the door. Pick Rate is our term. I haven’t heard anyone else use it, but it’s the clearest way I’ve found to name the hard half.

Here’s the order that matters. You cannot win Pick Rate until GEO is solid. AI is not going to recommend you as the best home builder in KC if it isn’t even sure you’re a home builder in KC. Foundation first. Then the contest.

So back to our builder. When we ran them, their GEO Readiness was a 22.

That number means AI could barely read them. All that SEO, all that PPC, built for Google’s blue links, did not build the structure AI needs to understand a business. This is the thing nobody told them. SEO and AI readiness are not the same work. They were optimized for a race that’s getting quieter every month, and invisible in the one getting louder.

So we went to work on the foundation. I’ll keep the exact stack in-house, that part’s ours, but in plain English: we rebuilt the structure underneath their site so AI can actually read it. Machine-readable definitions of who they are. Content laid out the way AI consumes it. Discovery files tuned separately for ChatGPT, Perplexity, and Claude, because they don’t all read the same way.

13 days later, their GEO Readiness went from 22 to 76.

13 days. That’s the thing about GEO. It’s structure, and structure is fixable. When you know exactly what AI needs to read a business, you can move that number fast. That’s the part I can promise will move quickly.

Now the other half. And I have to correct something here, because if I just tell you Pick Rate “takes time,” I’ll make it sound like the old SEO climb. It is nothing like the SEO climb.

Here’s the difference. With SEO, you never actually knew what anyone was doing for your money. Backlinks somewhere. Keywords. A monthly report you couldn’t read. A black box you paid and hoped.

Our work has names. Reddit. Wikidata. The authority sources AI has learned to trust. You can see exactly what’s being built, because we built the system that watches it. That’s the difference between us and a monthly audit. That’s the difference between us and SEO. The work is named, it’s watched, and a human being does it. Not a black box. Not a slow mystery. A person, with a system, systems we built, paying attention.
